Progression Systems Are Not Retention — Roblox Devs Confuse These
The Unlock Curve Is Not the Loop
Here's the uncomfortable truth: if your players are leaving after they've unlocked everything, your progression system didn't fail — it succeeded. It did exactly what it was designed to do. The problem is that you built a progression system when you needed a retention loop, and those are not the same thing. Not even close. Most Roblox developers treat the unlock curve as the answer to retention when it's actually just a temporary painkiller that masks the absence of one.
What's actually happening here is a category error. Progression systems are extrinsic scaffolding — they give players a reason to return while the intrinsic loop is being learned. Once the scaffolding comes down, the building has to stand on its own. If there's no building, the whole thing collapses. Your D30 retention numbers already know this. You're just finding out now why.
What Progression Actually Does (And Doesn't Do)
Progression systems borrow engagement from the future. Every unlock is a small promise: keep going and you'll get something. That works — until it doesn't. Raph Koster's theory of fun puts it plainly: players are pattern-learning machines, and they feel good when they're mastering something. Progression systems simulate mastery without always delivering it. A player who unlocked a new sword didn't necessarily get better at your game — they just waited long enough.
Compare two games. In Vampire Survivors, the unlock system is substantial — there are dozens of characters and items to discover. But players who've unlocked everything still return, because the core loop (survive longer, build wilder synergies, see how far you can push) is infinitely replayable. The unlocks were a tutorial for the loop, not a substitute for it. Now look at the median Roblox simulator: the unlocks are the loop. There is no game underneath them. When the unlocks stop, the player has nothing left to do, and they leave — usually within the same session they hit the cap.
This isn't a Roblox-specific failure, but Roblox amplifies it. The platform's development culture rewards speed-to-launch, and progression systems are fast to implement. A tycoon with fifteen upgrade tiers takes a weekend to build. A genuinely satisfying core loop might take months to tune. So developers reach for the progression system and call it done.
The Two Things That Actually Drive Return Visits
If you strip out progression scaffolding, what keeps players coming back to the games with real longevity? In my observation, it comes down to two things: social meaning and identity expression. Neither requires a level-up bar.
Social meaning is what Adopt Me! understood almost by accident. The game's core isn't the pets — it's the trading economy and the social relationships that economy creates. Players return not to unlock something but to be someone in a community. The pets are tokens of status and relationship, not prizes for patience. When the rarest pet becomes a signal of who you are among your friend group, the progression system has been converted into social currency. That's a completely different mechanism. Most developers never make that conversion.
Identity expression is subtler but just as powerful. When players can use your game to say something about themselves — through cosmetics, through builds, through play style — they have a reason to return that has nothing to do with what's left to unlock. Brookhaven has essentially no progression system worth speaking of, and it consistently ranks among the most-played games on the platform. What it has is an identity canvas. Players don't come back for unlocks. They come back because their self lives there.
Why Depleting Progression Is Worse Than None At All
This is the part that stings: a poorly designed progression system doesn't just fail to create retention — it actively destroys it. What's actually happening here is a psychological phenomenon sometimes called the overjustification effect. When you give players an extrinsic reward for an activity, you can undermine whatever intrinsic motivation they arrived with. A player who would have explored your world for fun starts grinding for the next unlock instead. When the unlocks stop, so does the behavior — and they're less likely to rediscover the intrinsic enjoyment because the reward framing has overwritten it.
This is why some developers report that adding a progression system improved early metrics and worsened long-term ones simultaneously. Day 1 and Day 7 retention can look great because the early unlock pacing pulls players through. Day 30 collapses because there's nothing underneath. If you didn't have a progression system at all, at least you'd know sooner that your loop needed work.
What To Do Differently
The goal isn't to remove progression systems — it's to use them correctly. Here's a framework shift that actually changes outcomes:
- Design the post-unlock state first. Before you build a single tier, ask: what does a player do in your game after they've unlocked everything? If you can't answer that, you don't have a loop — you have a countdown. Build the answer to that question before you build the unlock curve.
- Convert progression into social currency. Unlocks that function as status signals in a community have ongoing value after they're acquired. A rare item that makes other players react is still doing work. An upgrade that's purely numerical stops mattering the moment it's applied.
- Give players something to express, not just something to earn. This is where cosmetic systems, build mechanics, and customization earn their keep. The question isn't "what can players unlock?" — it's "what can players show?"
- Tune your unlock pacing to match your loop's learning curve. Progression should scaffold the player into mastery, not replace it. If a player can max your progression without becoming meaningfully better at your game, the pacing is wrong.
Finally — and this is the part developers most reliably skip — measure it. The difference between a progression system that's papering over a weak loop and one that's genuinely accelerating retention shows up in your D7-to-D30 drop-off curve.
